Prompt
I'm building a tool to detect when competitors start showing up in AI answers
Latest observation
A good way to do this is to treat it like a share-of-answer monitoring problem, similar to brand tracking in search.
Core approach
1) Define a query set
Build a list of prompts people might ask that are relevant to your category.
Examples:
- “Best CRM for small teams”
- “What’s a good alternative to Salesforce?”
- “Which project management tool is best for agencies?”
- “Compare [your brand] vs [competitor]”
- “Top tools for [use case]”
Include:
- High-intent commercial queries
- Comparison queries
- Category-definition queries
- Problem/solution queries
2) Query multiple AI systems
Run the same prompts through:
- ChatGPT
- Claude
- Gemini
- Perplexity
- Copilot
- Any custom AI search/product you care about
For each response, capture:
- Whether your brand appears
- Whether competitors appear
- Position/order in the answer
- Sentiment/context
- Citations or links if present
- Whether the answer is a list, recommendation, or comparison
3) Extract entities from responses
Use an entity detection layer to identify:
- Brand names
- Product names
- Competitor names
- Category terms
You can do this with:
- Dictionary matching for known brands
- NER models
- LLM-based extraction for tougher cases
4) Score visibility
Track metrics like:
- Mention rate: % of answers where a competitor appears
- Your brand share: how often you appear vs competitors
- Rank/position share: first mention, top 3, etc.
- Context score: recommended, neutral, negative, comparison, excluded
- Answer type: listicle, direct recommendation, “it depends,” etc.
A simple example:
- Query: “Best invoicing software for freelancers”
- Answer mentions: FreshBooks, QuickBooks, Xero
- Your brand not mentioned
- Competitor visibility = 3/3
- Your share = 0%
5) Track trends over time
Store each run in a time series so you can detect:
- New competitor appearances
- Rising frequency of mention
- Changes after a model update
- Differences by model/provider
- Changes by geography/language if relevant
What to build technically
Pipeline
- Prompt generator
- Model runner
- Response normalizer
- Entity extractor
- Scoring engine
- Dashboard/alerts
Data model
For each result, store:
- prompt
- model/provider
- timestamp
- raw response
- extracted entities
- your brand mentioned? yes/no
- competitors mentioned
- ranking/order
- citations
- sentiment/context
- score
Alerting
Trigger alerts when:
- A new competitor appears in a key prompt
- Competitor mention rate increases above a threshold
- Your brand drops out of top recommendations
- A specific model starts favoring a competitor
Important caveats
1) AI answers are non-deterministic
The same prompt can produce different results. You’ll want:
- Multiple runs per prompt
- Averaged scores
- Confidence intervals
2) Prompt wording matters a lot
A small wording change can alter results. Keep:
- standardized prompts
- variants for same intent
- documentation of prompt versioning
3) Citations don’t always equal influence
Some systems cite sources, others don’t. A brand may appear without citation, or vice versa.
4) Competitor mention isn’t always bad
Sometimes appearing alongside competitors is positive if:
- you’re included in “top tools”
- the context is favorable
- the query is comparison-based
So track context, not just presence.
A practical MVP
If you want a fast first version:
- Choose 20–50 prompts
- Query 3–4 AI systems daily or weekly
- Save raw outputs
- Run brand/competitor name matching
- Display:
- mention rate
- top mentioned brands
- trends by model
- alerts for new mentions
Useful metrics
- AI Visibility Rate
- Competitor Share of Answer
- Your Brand Inclusion Rate
- Top-3 Mention Rate
- Category Coverage Rate
- Sentiment-weighted visibility
If you want, I can help you design:
- a data schema,
- a scoring formula, or
- a Python pipeline for this tool.
